Rethink Large Scale Agile Organization with
Robotics Subsumption Architecture
Agile scaling is often approached as a problem of coordinating an increasing number of teams, resulting in additional structures, dependencies, and centralized mechanisms that can constrain team autonomy. This paper proposes an alternative organizational systems design inspired by Brooks’ Robotics Subsumption Architecture.
The approach treats scaling as the composition of autonomous organizational sub-units into progressively broader contexts while preserving local autonomy and organizational coherence. Organizational architecture is derived from an organizing context rather than a prescribed hierarchy, while organizational canvases, signals, and Surfers enable transparency, decentralized coordination, and adaptive response.
A fictional eAuction example illustrates the approach using customer segments as the organizing context, progressively composing Products & Services, Customer Segments, Business Units, and the Company. The example further demonstrates how autonomous sub-units can respond collectively to changing conditions without relying primarily on centralized coordination.
The proposed design reframes Agile scaling from coordinating teams to designing adaptive organizational systems capable of preserving autonomy as they grow.
